There was an extra pin sitting in the grease slot.
For a second, I considered waving it off. The pin probably fell out of a toolkit. The pressure test had passed. The engine hours were fine. It would probably have worked. But I've made that mistake before.
I traced the linkage to the bucket cylinder. A cotter pin was missing. The release pin had backed out maybe half an inch. On a Yanmar 25 excavator with fewer than ten hours on the clock, that should never have left the factory.
Not ideal. Worse than not ideal, actually. If the cylinder let go under load, it would have thrown the bucket assembly out of alignment, wrecked the pins, and shut down a construction site. The customer would not have thought 'Yanmar needs better quality control.' They would have thought 'this dealer doesn't care.'
That's the part I keep trying to teach contractors: brand image is built at the bolt level.
From the outside, a machine that hasn't been touched looks exactly like one that's been checked. The reality is in the details.
If you ask me, quality is not a department. It's a moment before a failure becomes visible to someone else. I remember what happens when that moment is skipped.
In Q3 2024, we had a rental unit fail on site because a hose clamp was installed crooked. The part cost $45. The total bill—including the service truck, the lost rental income, and the contractor's idle crew—was over $2,100. The customer kept renting from us, but he didn't forget. Neither did I.
There is also the classic 'save money now, pay later' move. One client saved $80 on a non-OEM bucket pin for a compact excavator. The pin wore out after about 120 hours, damaged the pivot boss, and the repair came to $1,150. The $80 choice looked smart until it wasn't. A lesson learned the hard way.
What I mean by that is not 'always buy the most expensive everything.' It's that the cheap choice has a real cost. Sometimes the cheap choice is time: skipping an inspection because a customer is waiting. Sometimes the cheap choice is parts. In my experience, both choices end up in the same place.

So before starting the engine, walk the machine. Check the quick-attach pins. Look for hydraulic leaks, cracked hoses, and worn bucket edges. Start the engine and let the gauges settle. Cycle the lift and tilt slowly at low RPM. Listen for a high-pitched whine. Trust your ears, not just the warning lights.
That conversation reminded me of another thing: operators are quality inspectors too. A good operator can save a machine that a careless one would destroy.
